Background
Our client, Charity Heating & Cooling, is a family-owned HVAC company in Dassel, MN, run by the owner alongside his two sons. Prior to working with us, they worked with a previous agency that built their website and ran Google Ads, but did not offer SEO services. The site looked fine, but wasn't ranking for the service keyword searches that drive HVAC calls.
Our client had already ended the prior relationship and approached Bluestem Media to see if a real SEO strategy could turn organic search into a dependable lead source.
Objective
The client's goal was to generate consistent, qualified leads through organic search rather than through paid ads (which weren't working anyway). HVAC is a competitive local service with established incumbents in every town, so the objective was to build durable, first-page visibility across a defined service area and turn Google's local map pack into an engine for calls.
Their primary service market was Hutchinson, MN and the surrounding rural area, as well as Buffalo, Litchfield, Willmar, and Glencoe as secondary targets.
Strategy
Our first move was to bring the website into Bluestem Media's hosting environment and preferred visual builder so the client owned it outright and we could work efficiently. During that transfer, we also re-architected the internal linking. The old site pointed almost everything at the homepage using the brand name, so we redirected that equity toward unbranded service terms that actually match how customers search.
One important aspect of our strategy was how we approached local landing pages and services content. The prior site's content had been AI-generated and copied from a Twin Cities competitor, which was technically duplicate material that Google had no reason to rank. We started rebuilding every line of copy on every page of the website,. We used handwritten copy, real customer references, local landmarks and community details, financing information, FAQs, and an embedded map for each location. We tested our local model in Litchfield and Glencoe, and we realized just how increasingly selective Google is becoming about indexing new content.
Alongside the content work, we rebuilt the site around the message and story of family business rather than the old ads-first layout. This was accomplished through using hero images of the guys, rewritten service copy specific to Charity, schema markup, and prominent financing details.
One of the most significant aspects of our local SEO campaign was Google Business Profile optimization. We merged two duplicate GBP listings into one to consolidate the review count. Our team built a review-generation system combining automated requests for recent customers with personal outreach for older ones.
Results
The three KPIs we track at Bluestem Media are ranking, traffic, and conversions.
[RANKING] From #18 to #2 in the core market
At the start of the engagement, Charity sat at #18 for AC repair in the Hutchinson area and was outside the top 100 organically for its service-plus-location keywords. By July, Hutchinson AC repair had climbed to #2, now outperforming several established local competitors. Average AC repair rank across the service area improved to 5.8, with furnace and heating close behind.
On the organic side, the differentiated landing pages delivered: #1 for ductless mini-split repair, top-3 for heat pump repair, and first-page rankings for multiple Glencoe terms once that page indexed.
[TRAFFIC] Steady organic growth on rewritten, original content
As the duplicate content was replaced with original, locally specific pages, organic traffic grew steadily through the spring. Two things have to line up for that traffic to actually materialize: the pages need to rank, and the season needs to align. HVAC search demand is fundamentally seasonal, people search for AC repair when it's hot and furnace repair when it's cold, so a page can hold a strong ranking and still see modest traffic simply because it's the off-season for that service. The real gains show up when both conditions are met at once: a page ranking well and its season arriving. We are prioritizing cooling content ahead of summer and building heating and furnace SEO now so those pages are ranking before the October-November demand spike. Ranking is what we can control, the weather/season decides when that ranking converts into visits.
[CONVERSIONS] Real leads through calls, forms, and the map pack
The rankings have translated into meaningful conversions: contact form submissions, phone calls, email clicks, and Google Business Profile interactions, which have turned into HVAC jobs. Notably, the client is already seeing more of these organic leads than the previous paid advertising was producing, without the ongoing ad spend.
The same dynamic that governs traffic applies here: conversions follow rankings and the season together. Organic lead volume is still building, and that's expected this early in an SEO campaign. Pages need time to rank, the domain needs to age, and demand needs to be in season for a strong ranking to turn into a call. Unlike paid ads, which stop the moment spending stops, this is a compounding asset. As more landing pages index and rank ahead of their peak seasons, the stream of qualified leads should continue to grow and strengthen over time.
[AI VISIBILITY] Early wins in AI-powered search
Looking ahead, we built a tool to track visibility in AI-powered search across ChatGPT and Google AI Overviews. As of mid-July, Charity appeared as the #1 result on a Google AI Overview for a core service prompt. Still very early, but it's a channel most local competitors haven't touched yet.
Conclusion
This SEO campaign required rebuilding the site on owned infrastructure, clearing out duplicate content, and committing to genuinely original local landing pages that earn their rankings the hard way. Six months in, a company that was invisible for its most important local searches is now ranking #2 in its core market, appearing in AI search results, and building the kind of organic presence that keeps producing long after the work is done.
